If you've sat through a marketing call in the past year, somebody has told you that SEO is dead and you need to be doing GEO or AEO instead. Maybe both. Probably with a different acronym next quarter.
Here's the short version: SEO isn't dead. But the surface area you're optimizing for has expanded, and the playbook needs to expand with it. GEO and AEO aren't replacements for SEO — they're what you do on top of SEO when the user might never click a link to find your answer.
This post unpacks the three acronyms, shows what each one actually optimizes for, and lays out a sane way to measure visibility in a world where a Google search and a ChatGPT prompt can return the same answer with very different consequences for your business.
The three acronyms, demystified
SEO — Search Engine Optimization. The classic discipline: get a URL to rank on a page of search results so a human clicks through to your site. Backlinks, technical health, keyword targeting, content depth. The thing every consultant has been selling for twenty years.
GEO — Generative Engine Optimization. The practice of getting your brand, URL, or content cited inside an AI-generated answer — Google's AI Overview, ChatGPT, Perplexity, Claude, Gemini. You're not ranking; you're being quoted.
AEO — Answer Engine Optimization. The narrower discipline of structuring your content so a machine can lift a clean, complete answer out of it — featured snippets, People Also Ask boxes, voice assistants, and now AI answer panels. The user doesn't click; they read the box.
The three overlap heavily. Most of what you do for one helps the others. But the optimization target is different in each case, and the diagram below is the easiest way to keep them straight.

Why this shift happened (and why it's permanent)
Two things broke at once. First, AI Overviews started appearing on a large share of US Google queries — roughly 13–30% depending on the tracker[1] — and when they do, the click-through rate to the underlying citations collapses. A Pew Research study found that users seeing an AI summary clicked any source on just 8% of visits, versus 15% on pages without one [2]. Users get the answer in the box and never visit the source.
Second, a generation of users learned to ask ChatGPT or Perplexity before they ask Google. For research-heavy queries — the exact kind that funnels B2B SaaS pipelines — the front door to your category isn't google.com anymore. It's a chat window. The classic SERP still pulls roughly a 28% click-through rate at position one[4], but the chat-window equivalent sits in the low single digits: outbound clicks from ChatGPT and Perplexity account for only ~1–3% of sessions[5].
SEO optimizes for the click. GEO and AEO optimize for the answer itself — whether or not a click ever happens.
This is not a temporary blip. The cost of generating a synthesized answer has dropped by roughly an order of magnitude every twelve months — Stanford's AI Index reported a ~280× decrease in inference cost for GPT-3.5-equivalent performance between late 2022 and late 2024 [3]. The economics of an answer-first interface only get more favorable from here.
What each engine actually rewards
Classic SEO rewards a fairly well-understood mix of signals: backlinks, exact keyword match, technical hygiene, topical depth. Generative engines reward something different. They're not picking a page to rank — they're picking content to quote, which means they care about extractability, brand co-occurrence in their training data, and how confidently your prose answers the question.
Answer engines sit somewhere between. They want machine-parseable structure (schema, headings, lists) but they still live inside a SERP, so authority signals still flow.
The practical takeaway is that the fundamentals haven't changed — clear writing, real authority, good structure, fresh content — but the rank order of which fundamentals matter has shifted. A backlink-heavy strategy that wins on a generic head term may quietly lose ground inside an AI answer to a competitor with stronger structured data and more brand mentions in independent third-party content.
The metrics stack is changing under your feet
If you only watch rank and clicks, you're going to watch your numbers slowly degrade and have no idea why. The drop isn't a Google update or a site problem — it's that the answer is being served somewhere your dashboards can't see.
The hard part is that nobody hands you these metrics on a dashboard. Tracking citation share and mention share means querying the actual AI engines for the queries you care about, on a schedule, and comparing your presence to your competitors'. It's roughly where SEO rank tracking was in 2008 — manual, noisy, and undeniably the right thing to measure.
What to actually do about it
Most of the "GEO playbook" content circulating right now is overcomplicated. The honest answer for early-stage and mid-market SaaS is that there are four tiers of action, and the order matters more than the inventory.
The non-negotiables
Lead every section with a one-sentence direct answer. Generative engines extract the cleanest, most declarative sentence they can find — buried answers don't get cited. Add Article and FAQ schema — Google deprecated FAQ rich snippets for most sites in 2023, but the markup still gives AI engines clean, extractable Q&A. Keep dates and statistics fresh. Publish an llms.txt file at your domain root so AI crawlers can find it.
The investments that actually move the needle
Build category comparison pages — "X vs. Y" queries are some of the most-cited content inside AI answers because they map directly to how buyers ask LLMs to help them evaluate vendors. Earn citations on third-party lists (G2, industry roundups, podcast transcripts). Publish original research the AIs will quote because there's no substitute for primary data.
The traps
Mass-produced AI content does not work. It used to, briefly, in 2023. It doesn't now, and the engines actively de-rank obvious slop. Programmatic pages with no underlying demand burn cycles and confuse your analytics. Chasing every long-tail keyword is the same trap the SEO industry has been falling into for a decade — just with new branding.
Where SEO, GEO, and AEO actually converge
Strip out the acronyms and the same shortlist keeps reappearing. Be the source the engines want to quote. Be trusted enough that other sites mention you in the same paragraph as established names in your category. Write clearly. Mark up your content so machines can parse it. Update what you publish.
The discipline didn't change. The audience did — half of it is now a machine reading your page on behalf of a human who will never see it.
If you optimize for that reality instead of the 2015 reality, you don't need three separate strategies. You need one strategy executed against three measurement surfaces.
The habit worth building
The monthly review for the new era looks a lot like the old one, with three queries bolted on:
- Is my citation share growing across the queries that matter to my pipeline?
- Which competitors are getting mentioned in AI answers where I'm not?
- For the money queries I do rank for, am I still getting the click — or is an AI Overview eating it?
If you don't know, you're running the 2015 SEO playbook against a 2026 internet. That gap will only widen.
